Going From One Truck to Two in a Junk Removal Business

The second truck is a big step for a junk removal business. It roughly doubles what you can haul in a day, but it also doubles the decisions. Two crews, two routes, two sets of dump runs, and somebody has to decide every morning which jobs go on which truck. Done well, it is the step that turns a job into a business. Done in a hurry, it is an expensive truck sitting in the yard.

Signs You Are Ready

Once the work from Finding the First Customers for a New Junk Removal Business starts paying off, the calendar fills. A few signs say it is time to think about a second truck:

One busy month is not enough. Look for a pattern across a season before you commit to another truck and another crew.

Run the Numbers on Your Own Jobs

Before buying, look at what your current truck actually earns per day after dump fees, fuel and wages. If you have been recording each job's load size, price and dump ticket, this is a simple look back. If you have not, start now and give it a few weeks.

The point is to know whether a typical day is profitable enough to repeat on a second truck. A truck that is busy but barely profitable will be twice as busy and still barely profitable with a twin. Fix pricing and dump fees first. The guide on Dump Fees Eating Your Margin: Tracking Them Per Job in a Junk Removal Business covers where that money tends to hide.

Split the Work by Job Type

The simplest way to run two trucks is to give each one a kind of work. A typical setup is:

This keeps each crew in a rhythm. The small-job truck learns to move fast. The big-job truck brings the right tools and plans for multiple loads. It also makes booking easier: when a call comes in, you already know which truck it probably belongs to.

Keep Two Schedules Straight

With one truck, a phone calendar might hold up. With two, it gets messy quickly. Jobs get double-booked, a crew drives past a pickup the other truck is about to make, and nobody is sure who has the mattress on Elm Street.

In JunkBossPro, the dispatch board shows jobs by day, and you can filter by truck. You assign each job to a truck, set the route order by hand or auto-route Closest First or Furthest First from the yard, and save views for each truck. Each crew sees only their own jobs, in order, in the crew app. You can print route sheets too, if a crew likes paper on the dash.

The Waiting List map helps here. Before you lock in tomorrow, you can see every unbooked request and slot the nearby ones onto whichever truck is in that part of town.

Plan the Crew Before the Truck

A second truck needs a second crew, and junk work usually takes two people. That means at least one more reliable person, and often two. If you are driving one truck, you need someone you trust on the other. Hiring is covered in the next guide, but the order matters: find the people, then buy the truck.

Give each person their own PIN in the crew app and assign them to a truck. Their jobs, photos and clock-ins are then tied to them, and crew GPS shows both trucks on the office map.

Watch the First Few Months Closely

For the first few months with two trucks, look at each truck separately. Is the second truck full most days? Are its jobs making money after dump fees? Are customers getting the same experience from both crews?

If the second truck is often half-empty, lean on partners and repeat customers to fill it, or use it for part of the week only. If it is busy and profitable, you have built something that can grow again.

One Step Toward a Fleet

Going from one truck to two is the step that teaches you to run a business instead of a truck. Split the work, keep both schedules in one place, hire before you buy, and measure each truck on its own. For the rest of the topics in this series, visit the running a junk removal business page.
